TL;DR
A toxic workplace is not simply a demanding or imperfect one. The line is crossed when employers use moral, social, or emotional pressure to extract more than the employment contract purchased: more hours, more identity, more loyalty, without additional compensation.
SHRM estimates toxic workplace culture cost U.S. employers approximately $223 billion in employee turnover over a five-year period. The 12 signs that drive that number are: family language used to license unpaid sacrifice; praise for availability over results; mission used as a wage substitute; guilt around time off; after-hours access treated as loyalty; "culture fit" redefined as having no limits; an open-door policy that punishes candor; credit flowing up while blame flows down; one-way austerity; mandatory social events; departure treated as disloyalty; and resentment toward advancement.
Every one of these flags shares the same root cause: converting a priced employment relationship into an unpriced moral obligation.
Knowing the pattern changes how you respond to it. Three interview questions reveal how a prospective employer handles each of these areas: "How often does the team socialize outside of work?" "To what level does each person need to be on-call?" "How do staff schedule time off?" Evasive or vague answers in multiple areas are a reliable early signal. A clear, direct answer to all three is a strong positive sign.
